KC3 wanted to grow. It didn't have the infrastructure to do it.
Growth was the goal from the start, but growth needs systems underneath it: how leadership decides things, how performance gets measured, how people get paid, how people get hired. We built that infrastructure first, so the growth KC3 wanted had somewhere to land.
The challenge
KC3 had real ambition to grow, but ambition without infrastructure just means everyone's guessing. There was no shared structure for how leadership made decisions, so things that should've taken a day took weeks. Performance reviews didn't exist. Compensation had no structure to point to. What few processes did exist were manual and incredibly time-consuming. Hiring ran on instinct, not a repeatable process. Growth was the plan. The systems to support it hadn't been built yet.
What we built
Five workstreams, built to work together rather than as separate fixes.
Leadership Team Structure
Rebuilt how the leadership team communicated and made decisions, cutting the time it took to get from discussion to decision.
Performance Management
A custom performance management process built around competencies specific to KC3's roles, not a generic template.
Technology Transformation
A full technology transformation with structured change management, so new systems actually got adopted instead of ignored.
Job Families & Compensation
New job families and a compensation structure built to support the company leadership was becoming, not the one it started as.
Tech-Enabled Hiring System
An end-to-end hiring system built on technology, replacing ad hoc recruiting with a repeatable process.
The result
- Revenue grew from $400K to $4M as infrastructure grew to support it
- KC3 expanded into 2 additional states on the strength of that infrastructure
- Leadership could make decisions in days instead of weeks, backed by a shared structure
- Performance reviews became consistent and tied to defined competencies
- Compensation decisions run on a defined structure instead of guesswork
- Hiring runs on a repeatable, technology-enabled process built to scale with headcount
